How to evaluate a hotel operator from the owner’s side
A good operator runs the hotel well. The owner still has to judge whether it is being run in line with their own objectives. These are different questions.
Start with the owner’s objective, not the operator’s report
Operators report on what they control: occupancy, average rate, guest scores, payroll ratios. Those numbers matter, but they answer the operator’s question. The owner’s question is whether the asset is becoming more valuable, more resilient and easier to finance or sell.
Before reading any report, write down what the owner needs from the hotel over the next three to five years: income, capital growth, positioning, or a combination of them. Every metric is then read against that objective.
Read the cause behind the number
A fall in revenue can look commercial and be a product problem. Excess cost can look like weak control and be a design problem. A lower guest score can look like service and be a matter of flows, staffing or brand promise.
Ask the operator to explain each variance in operating terms: what happened at reception, in the kitchen, on the floor. A good management team has those answers, and sharing them is what builds the owner’s confidence.
Five questions for every review
- Are owner and operator measuring success the same way, and do the operator’s incentives reward what the owner values?
- Does the budget start from the strategy agreed for the next few years?
- What problem does each CAPEX request solve, what value does it create and what operating cost will it leave?
- Which decisions belong to the owner, and is that clear both in the agreement and in day-to-day practice?
- What would the asset look like in five years if nothing changed?
Make the relationship work better, not harder
Independent review is not a vote of no confidence. Operators gain from it too: their choices are understood and supported in front of the owner, and disagreements are settled on evidence. The aim is one shared reading of the asset, so that owner and operator pull in the same direction.
